Can Satya Nadella’s AI Strategy Make Microsoft More Valuable Than Apple

Microsoft CEO Satya Nadella is facing a new challenge as artificial intelligence reshapes the tech industry. After successfully reinventing Microsoft with a focus on cloud computing and subscription-based software, Nadella must now prove that the company’s early investments in AI and its massive cloud business can drive significant growth.

Microsoft has been an early player in AI, investing in OpenAI in 2019 and launching GitHub Copilot in 2021. However, the company has yet to establish itself as the undisputed leader in AI. Competitors like Nvidia, Anthropic, OpenAI, Meta, and Google have made significant strides in AI chips, models, and services. Microsoft’s relationship with OpenAI has also evolved, with the company losing its exclusive status as OpenAI’s cloud provider and its license on OpenAI intellectual property becoming nonexclusive.

Copilot, Microsoft’s AI-driven workplace tool, is a key part of the company’s AI strategy. However, adoption has been slower than expected, with only 30 million paid seats compared to a commercial Office 365 base of over 450 million. Microsoft is also shifting its business model to accommodate AI, moving from fixed subscription pricing to usage-based billing. This change has already shown promise, with GitHub Copilot reaching 50 million users and sales growth accelerating by 60% after the new model was introduced.

Microsoft’s cloud business, Azure, provides another advantage in the AI landscape. Azure passed $100 billion in annual revenue, and Microsoft’s commercial remaining performance obligations reached $678 billion. Despite these strengths, Microsoft’s AI spending could become a significant question, with capital expenditures rising sharply and free cash flow declining. The company’s bullish case reaches $727.41, while its bear case is $533.45.

As Microsoft and Apple remain among the world’s largest companies, Microsoft’s AI opportunities could help close the valuation gap. Apple’s market capitalization is about $4.9 trillion, while Microsoft’s is about $3.9 trillion. Some analysts predict Microsoft could become the more valuable company by the end of 2027, partly due to its lower valuation.
